Being needed can feel a lot like being effective.

Every difficult technical question comes to you. You can unblock the team in minutes. You remember why an architectural choice was made three years ago, which customer needs the strange exception, and which system will quietly break if someone changes the wrong field.

This looks like leadership—until you take a vacation.

If the organization cannot make a good technical decision without the CTO in the room, the CTO has become a single point of failure.

I do not think the answer is to become less involved. The answer is to stop treating personal availability as an operating model.

The hero CTO trap

The pattern usually begins for a good reason.

Early teams move quickly because a small number of people share most of the context. The CTO can see the product, architecture, customers, and business constraints at once. Centralized decisions are fast because communication overhead is low.

Then the company grows, but the decision system does not.

More engineers join. The product surface expands. Customer promises accumulate. The CTO still holds the context, so people keep bringing decisions upward. The more decisions the CTO makes, the less practice everyone else gets. The less practice they get, the riskier delegation feels.

Competence creates dependency.

Eventually, the CTO spends the day answering questions that other people could answer—if the company had given them the context and authority to do it.

The warning signs

A technical leader may have become a bottleneck when:

  • Important work pauses until they review it.
  • The same decisions return because the reasoning was never recorded.
  • Senior engineers own execution but not judgment.
  • Teams escalate ambiguity instead of resolving it locally.
  • People ask, “What would the CTO want?” instead of, “What does the situation require?”
  • The leader is present in every critical meeting and still feels surprised.

These are not individual performance problems. They are signs that context and authority are concentrated in one place.

Move context outward

Delegation without context is abandonment. Context without authority is theater.

Teams need both.

The practical work is making the invisible parts of leadership visible. What principles guide a build-versus-buy decision? Which risks matter most right now? What can a team change freely, and what needs broader review? Which customer commitments are truly fixed? Where is speed more valuable than elegance, and where would a shortcut be expensive?

I like a few simple mechanisms:

Decision records

Record the choice, the constraints, the alternatives, and what would cause the team to revisit it. The point is not paperwork. It is preserving reasoning after the meeting ends.

Explicit ownership

Name who decides—not only who executes. Shared ownership often means hidden escalation.

Guardrails

Define the boundaries inside which a team can move without approval. Guardrails make autonomy safer because people know where judgment is theirs.

Escalation paths

Explain which conditions need help. A good escalation is not “I am unsure.” It is “These two constraints conflict, and this is the tradeoff I cannot resolve locally.”

Reviews that teach

When a leader changes a decision, explain the missing context. If the answer stays only in the leader’s head, the same escalation will happen again.

The goal is to distribute the ability to make decisions—not merely to distribute tasks.

Keep direction centralized, not answers

There are decisions a CTO should not delegate away.

Technical direction, organizational design, executive accountability, and major risk still need clear ownership. A distributed decision system is not a leaderless system.

But direction is different from answering every implementation question.

The CTO’s job is to make the priorities, constraints, and standards legible enough that good local decisions point in the same general direction. Alignment should come from shared context, not constant permission.

This also changes what strong senior engineers do. They do not simply carry larger projects. They absorb ambiguity, make tradeoffs visible, and improve the decision quality of the people around them.

That is how technical leadership begins to scale.

Design for your absence

One of the most useful tests for an engineering organization is simple:

What becomes impossible if one specific person disappears for two weeks?

Some inconvenience is normal. Paralysis is a design problem.

Look at the decisions that wait, the systems nobody wants to touch, the customer knowledge nobody else has, and the meetings that cannot happen. Each one points to context that should be documented, ownership that should be clarified, or judgment that should be developed elsewhere.

The goal is not to make the CTO irrelevant. It is to make their impact larger than their calendar.

A strong technical leader does not prove their value by collecting every hard decision. They build an organization capable of making more of those decisions well—especially when the leader is not in the room.
